Buffalo is 3-1 and leads the AFC East, but its position is not as comfortable as the record suggests. The franchise changed head coach, reworked the defense, restructured its quarterback’s contract and then lost to its closest division rival. This report lays out where the Bills stand in public data and then offers labeled analysis of how long the current window might last.

Record and results

The Bills won their first three games and lost 29-26 to New England on Oct. 4 at Highmark Stadium, where Buffalo had won its first two home games. Josh Allen was 23 of 33 for 253 yards with one passing touchdown, one rushing touchdown and one interception, according to Pro Football Reference’s box score as summarized in search excerpts; his late interception ended the final drive. Coach Joe Brady said, per the team’s website, that Buffalo needed better play calls, protection and positioning on that last possession. Allen’s contract

Allen signed a $330 million extension in 2025 that runs through 2030, the Associated Press reported. In March the Bills restructured his deal, converting $15.2 million of 2026 salary into a signing bonus to create roughly $12 million of cap space, a move AP described as a paper transaction that gave General Manager Brandon Beane payroll flexibility. Over the Cap’s page lists Allen’s cap hit at $44.228 million for 2026, $56.148 million for 2027 and $62.364 million for 2028. Restructures spread salary across future years, so they lower this year’s number and raise later ones.

The cap squeeze

AP reported that Buffalo was about $32 million over the cap a week before free agency opened, which led to the release of three players and the trade of cornerback Taron Johnson to Las Vegas, plus restructures and the trade for receiver DJ Moore from Chicago. Over the Cap’s current page shows $5.04 million of 2026 cap space, $47.4 million in dead money, led by $11.07 million for Matt Milano, $9.5 million for Taron Johnson and $7.2 million for Joey Bosa, and a projected 2027 cap space of negative $37.8 million before any new moves. Over the Cap’s projection of future years counts only contracts already on the books, so it overstates the real problem; teams routinely restructure or release players to fit under the cap.

Coaching and roster change

Sean McDermott was fired in January after nine seasons, and Brady took over as head coach, with Jim Leonhard coordinating a defense AP described as being overhauled. The offense is largely intact, including Allen, tight end Dalton Kincaid and running back James Cook, per the Bills’ initial 53-man roster article. Over the Cap’s 2027 table lists large cap numbers for Allen and several others, including DJ Moore ($28.9 million), Ed Oliver ($28.4 million), Dion Dawkins ($25.0 million) and Spencer Brown ($22.6 million); we have not verified each contract’s guarantees.

Schedule ahead

After Monday’s game at the Rams (8:15 p.m. ET, ESPN), Buffalo plays at Las Vegas on Oct. 18, has a Week 7 bye, then hosts Baltimore on Nov. 1, plays at Minnesota on Monday, Nov. 9, at the Jets on Nov. 15, hosts Miami on Nov. 22 and Kansas City on Thanksgiving, and visits New England on Dec. 6, according to the team’s schedule. The Bills also play on Christmas Day at Denver (Netflix) and close at Miami on Jan. 3 and home against the Jets in Week 18, with the date to be determined.

Analysis: how long is the window?

This section is our analysis and projection, not reporting. The contract data suggest Buffalo’s flexibility shrinks each year Allen’s cap number grows, with 2027 the first year the public numbers look tight. That does not mean the window closes: teams with high-priced quarterbacks typically rebalance by drafting well on cheap deals and by restructuring. The factors to watch are how the Brady and Leonhard systems perform over a full season, whether Buffalo can add young starters on rookie contracts, and how many veteran contracts it chooses to renegotiate.
